Rod Fergusson, Diablo general manager, kicked off his DICE Summit 2025 presentation not with a victory lap, but by addressing one of Diablo's most infamous setbacks: Error 37. This launch-day debacle for Diablo 3, caused by an overwhelming influx of players, resulted in widespread criticism and became a lasting meme. While Diablo 3 eventually triumphed, the experience underscored the importance of preventing similar catastrophes, especially with Diablo's evolution into a complex live-service game featuring frequent updates, seasons, and expansions.

The potential for another Error 37-like incident is catastrophic, particularly if Blizzard aims to establish Diablo 4 as a long-term live-service juggernaut extending far beyond its major content releases.

Diablo, Immortal

At DICE Summit 2025 in Las Vegas, I spoke with Fergusson following his presentation, "Evolving Sanctuary: Building a Resilient Live-Service Game in Diablo IV." He outlined four crucial elements for Diablo 4's resilience: scalable infrastructure, consistent content delivery, design flexibility, and proactive player communication. His emphasis on sustained player engagement marks a significant departure from previous Diablo titles. While expansions and updates were common, Diablo 4's commitment to live service signifies a shift towards longer lifecycles and more frequent, substantial changes compared to the traditional numbered release model.

PlayI posed the question: Is Diablo 4's lifespan "eternal," or more akin to "immortal"? Is there a predetermined point where development shifts to Diablo 5, or will Diablo 4 remain the definitive Diablo experience, similar to World of Warcraft?

Fergusson's response suggested a long-term vision, but not necessarily an endless one. "We want it to be around for years," he stated. "I don't know if it's eternal. We want players to see a clear roadmap, recognizing their significant time investment and demonstrating our commitment to ongoing support."

He highlighted the considerable time gaps between Diablo 2 and 3, and then 3 and 4, noting the lack of Diablo 4's current aggressive update schedule in its predecessors. However, he also acknowledged his own arrival in 2020, bringing a different perspective after leading the Gears franchise. His approach emphasizes forward planning, but with a degree of cautious restraint.

His experience taught him the value of measured pronouncements. At the DICE Summit, he announced that Diablo 4's second expansion wouldn't arrive until 2026, a delay from the initially planned yearly release schedule. This shift resulted from prioritizing immediate live game updates and addressing challenges faced during the first season's launch. The 18-month gap between Diablo 4's launch and Vessel of Hatred, rather than the anticipated 12 months, led him to avoid committing to a fixed expansion timeframe. He's learned to avoid premature commitments.

"I learned my lesson about calling the shot too early," he admitted. "Giving players an 11-month heads-up is about as far as I'm willing to go right now. We're still building and learning. We internally reach a point of certainty before making any public announcements."

Ruining the Surprise…on Purpose

Fergusson's caution is understandable, especially given the team's unprecedented transparency. This includes the upcoming April content roadmap and the Public Test Realm (PTR), allowing players to experience upcoming patches before their live release. He initially hesitated about using a PTR or roadmap, fearing it would spoil surprises, but changed his perspective.

"It's better to ruin the surprise for 10,000 people so that millions of people have a great season," he explained. "Even a flawed PTR is preferable to a three-month recovery period from a poorly received surprise update."

He's aiming to expand PTR access to consoles, currently limited to PC due to certification and release complexities. He anticipates this will be achievable with support from parent company Xbox. Game Pass's role in expanding Diablo 4's player base is also significant, likened to the decision to release on Steam alongside Battle.net—both strategies aim to maximize player reach.

"A premium live service like Diablo faces different growth challenges than a free-to-play model like Diablo Immortal," he noted. "Game Pass removes the barrier to entry, attracting new players consistently."

All Hours Diablo

Our conversation concluded with a discussion of his gaming habits. When asked about Path of Exile 2 and its comparisons to Diablo 4, Fergusson emphasized their distinct differences. However, he acknowledges player preferences and aims to accommodate them in future updates.

PlayHis top three games of 2024 by playtime revealed his personal preferences: NHL 24 (third), Destiny 2 (second), and Diablo 4 (first, with 650 hours on his personal account alone, excluding work). He currently plays a Companion Druid and recently created a Dance of Knives Rogue, highlighting his enduring passion for the game.

"It's the habitual nature of the game," he explained. "I often start other games, but I always return to my daily rituals in NHL and Destiny 2, and Diablo 4 remains my favorite. My work doesn't prevent me from playing for hours each day."
